The ISA Math Nobody Runs: What Cold Calling's Real Cost Per Close Means for Your Pipeline

If you run a cold-calling program to book seller appointments, you probably know what you pay your ISA each month. What you likely don't know is what that channel actually costs you per closed deal, and that gap is where a lot of agent profit quietly disappears.

HousingWire columnist Robyn Thompson DeSantos, founder of Ascension Group, laid out the real math in an October 6, 2026 piece, and it's worth running against your own numbers before your next budget conversation. Most teams price a cold-calling program by adding up three line items: an ISA salary, a dialer subscription, and a lead-list service for expireds, FSBOs, and farm data. That looks clean on paper, and it's also missing most of the real cost.

Start with the labor line. According to the HousingWire piece, MyOutDesk's published rate for a dedicated full-time virtual ISA runs $1,988 a month, or roughly $23,856 a year, and other managed offshore providers it cites range from $1,600 to $3,000 a month. If you're running a U.S.-based in-house hire instead, Glassdoor's national average salary for a real estate ISA, as cited in the same article, is $55,692. Either way, once you add the dialer, the list service, and the hours you or your team lead spend reviewing call recordings, adjusting scripts, and chasing down leads that stalled, DeSantos pegs most fully loaded virtual ISA programs at $32,000 to $48,000 a year. That's before counting turnover, which the piece notes compounds the cost further every time you have to retrain.

Now look at what that spend is supposed to produce. The article cites NAR's 2025 Profile of Home Buyers and Sellers putting the national average lead conversion rate at 0.4 to 1.2 percent across all channels, and notes cold outbound funnels don't meaningfully outperform that range. DeSantos writes that a productive ISA working cold residential seller lists typically sets 8 to 12 appointments a month at full productivity, and that after accounting for hold rates and close rates through the full funnel, most dedicated outbound programs close somewhere between 10 and 20 transactions a year from that specific channel.

Run that against the $32,000 to $48,000 fully loaded cost and you get a cost per close that a lot of teams have never actually calculated, because most CRMs don't track lead source cleanly enough through to close to let them. DeSantos makes that point directly: if your CRM can't isolate which channel a closed deal came from, that's the first problem to fix, not a reason to keep running the program on faith.

The broader context matters here too. VA Masters' 2026 industry research, also cited in the HousingWire piece, found that 52 percent of real estate teams and brokerages now use at least one virtual assistant, up from 24 percent in 2022, with inside sales and appointment setting as the most commonly outsourced function. The staffing model keeps shifting toward virtual and offshore ISAs, but DeSantos is clear that switching models doesn't change the underlying math. A cheaper monthly rate on a VA doesn't mean a lower cost per close if the lead quality or the follow-up discipline isn't there.

So before you renew a dialer contract or add a second ISA seat, pull twelve months of your own data. Add the fully loaded cost of whichever model you're running, including your own time at an honest hourly rate, and divide by the deals you can actually trace back to that channel and not just the leads it generated. If you can't make that calculation cleanly, that's the fix to make first.

This is also exactly the math worth running against any paid lead channel you use, including referral networks, pay-per-click vendors, and portals, not just cold calling. The teams that know their cost per close the way they know their GCI are the ones making decisions instead of guessing. If you want a channel where the cost structure is transparent from the start, with referrals priced for after you close rather than buried in a monthly retainer, that comparison is worth having.
